Most athletes and performers who’ve worked with a sport psychologist, or picked up a sport psychology book, will recognise the standard toolkit. Identify the negative thought. Challenge its accuracy. Replace it with a positive alternative. Visualise success. Build confidence through affirmation.

This is cognitive-behavioural therapy (CBT) applied to sport. It’s been the dominant model in performance psychology for decades, and it’s helped a lot of people. But it carries a structural limitation that becomes obvious the moment you’re actually competing.

You can’t argue with your own mind while you’re performing.

The Problem With Thought Replacement

Traditional sport psychology approaches are built on a premise: change what you think, and you’ll change how you perform. The logic seems sound. If an athlete thinks “I always choke under pressure,” the intervention is to dispute that thought and replace it with “I perform well when it matters.”

In a quiet room, that works fine. In the fourth quarter of a close game, with fatigue setting in and crowd noise rising, it falls apart.

The issue isn’t that the replacement thought is wrong. It’s that identifying, evaluating, and restructuring a thought requires cognitive bandwidth. The same bandwidth the athlete or performer needs for reading the play, making decisions, and executing skills. Trying to control thoughts becomes its own distraction.

Athletes and performers who rely on thought replacement often report a secondary frustration: the original thought keeps coming back. “I replaced it with a positive thought, but the negative one returned.” Now there’s the original unhelpful thought plus a fresh layer of frustration about failing to control it. That’s not a useful loop to be in mid-performance.

What ACT Does Differently

Acceptance and Commitment Therapy (ACT) starts from a different position entirely. It doesn’t ask whether a thought is true or false. It doesn’t try to replace thoughts with better ones. Instead, it asks a single question: what are you going to do next?

ACT is built around six core processes that together develop psychological flexibility: the ability to stay present, remain open to inner experience, and act on your values regardless of what thoughts and feelings are showing up (Hayes et al., 2006).

In practice, this looks different from traditional approaches at every step:

  • Where CBT says “that thought isn’t true,” ACT says “that thought is there, and you get to choose what you do next.”
  • Where CBT says “replace it with a positive thought,” ACT says “you don’t need a positive thought to take a valued action.”
  • Where CBT says “build confidence first, then perform,” ACT says “confidence isn’t a prerequisite for performance. Committed action is.”
  • Where CBT says “control your emotions before competing,” ACT says “make room for the emotion and compete anyway.”

This distinction matters because it removes the mid-performance cognitive bottleneck. An athlete or performer using ACT-based skills doesn’t need to stop, evaluate a thought, construct a rebuttal, and believe the rebuttal before returning to the task. They notice the thought, name it briefly, and redirect attention to the next physical action. The thought can stay. It doesn’t need to leave for performance to happen.

Why This Matters in Competition

Competition is unpredictable. Athletes and performers face rapid shifts in momentum, unexpected errors, hostile environments, and physical fatigue. All of it generates difficult thoughts and emotions without much warning. A model that requires thought control before action creates a dependency: I can perform, but only after I get my head straight.

ACT removes that dependency. Psychological flexibility means you can act on your values (compete with intensity, stay focused, recover from mistakes) while carrying whatever thoughts and feelings the moment produces.

Research backs this up. A feasibility study of internet-delivered ACT for ice hockey players found that participants reported improved performance and life satisfaction through increased psychological flexibility, without needing face-to-face clinical sessions (Reinebo et al., 2024). This is consistent with the broader ACT evidence base, which shows effectiveness across multiple performance domains (Hayes et al., 2006).

The Practical Difference

Consider a basketball player who misses two free throws in a close game. The traditional approach says: challenge the thought that you’re a bad free throw shooter, remind yourself of your practice stats, visualise the next shot going in.

The ACT approach says: you missed. That happened. Your mind is building a story about what it means. Notice that story. Now ask yourself: what does a committed teammate do on the next defensive possession? Do that.

The difference is speed, simplicity, and sustainability. The athlete doesn’t need the thought to change. They need to know what they value and take the next action that aligns with it.

Try This

Next time an unhelpful thought shows up mid-competition, instead of arguing with it or trying to replace it, say “Thanks, mind” and redirect your attention to the next physical action. The thought doesn’t need to change for you to perform.

Frequently Asked Questions

Does this mean positive thinking is useless?
Not exactly. Positive self-talk can be useful as a cue or a prompt. The problem is when athletes and performers expect positive thoughts to neutralise negative ones, or believe they need to “feel confident” before they can perform. ACT reframes this: you can act on your values with any thought present, including an unhelpful one.

Isn’t CBT still evidence-based? Why switch?
CBT has a strong evidence base, and it’s not wrong in all contexts. The distinction is situational. In-session cognitive restructuring works well for processing experiences retrospectively. It’s less useful in real-time competition where cognitive bandwidth is limited. ACT is specifically designed for that real-time context.

How long does it take to learn these skills?
Cognitive defusion and acceptance aren’t things you learn once and then have permanently. They’re practiced repeatedly until they become automatic responses under pressure. Athletes and performers who engage with structured ACT training over weeks typically report being able to apply the skills in competition within 4-6 weeks.
